The MMO* scale
*Middle Management Obsolescence
The MMO Indicator is a tool to track and measure the narrative about middle management in public discourse.
By systematically reviewing articles, blogs, and publications, I aim to capture whether the conversation is leaning toward:
Eliminating middle management, moving toward self-managed, decentralized systems, or
Redefining and strengthening middle management as a vital part of modern organizations.
The MMO operates on a 0 to 10 scale, representing the spectrum from fully decentralized organizations to those with robust middle management structures.
Here’s how the scale works, with five levels of granularity:
0: Fully decentralized, hierarchical-free organization
At this level, the organization operates without formal hierarchy or traditional middle management. Teams or individuals closest to the work make all decisions, relying entirely on self-management and collective governance. The focus is on autonomy, trust, and organic collaboration without designated authority figures.
2.5: Lightly structured, informal leadership
The organization introduces some minimal structure. While no official middle management roles exist, certain individuals naturally emerge as coordinators or informal leaders. Their role is to facilitate alignment and ensure resource availability, but decision-making still leans heavily on team consensus.
5: Moderately hierarchical, strategic middle management
Middle management begins to take shape, but with a distinctly modern approach. Rather than controlling, middle managers serve as facilitators, coaches, and strategic connectors. They help teams align with organizational goals, provide resources and guidance, and maintain a balance between autonomy and coordination. Collaboration and innovation are emphasized, but the structure remains moderately hierarchical.
7.5: Evolved middle management driving agility and growth
Middle management here is integral and thriving. Managers are actively involved in coaching, mentoring, and supporting innovation. They create an environment where teams feel empowered, cross-functional collaboration is seamless, and strategic initiatives are consistently delivered. Hierarchy exists but is flexible and designed to support the organization’s ability to adapt and grow.
10: Collaborative, empowering, innovation-driven middle management
At the highest level, middle management is a cornerstone of a vibrant, collaborative organization. Managers align teams around a shared vision, foster a culture of continuous improvement, and act as catalysts for innovation. They shape strategy through close collaboration with their teams and are seen as essential drivers of organizational success.
